How to Choose a European Distributor — and Avoid Paper Coverage

Distributor selection is a capability test, not a logo-counting exercise. The right partner has relevant account access, category competence, operational capacity and a credible plan for your brand.

Define the job before building the list.

Specify the countries, channels, target accounts, service requirements, inventory role, marketing tasks and reporting you expect. Without a clear brief, almost every distributor can claim to be suitable.

Coverage is not capability

A partner may hold regional rights without active category salespeople, relevant accounts or resources in every market.

Size is not commitment

A large distributor can offer infrastructure but still give a new brand too little attention. Test who will actually own the launch.

A practical distributor-selection process

Write the distributor brief

Define geography, channel, account priorities, product scope, service expectations and the manufacturer’s contribution.

Test evidence, not adjectives

Ask for current category brands, named salespeople, account examples, launch cases, warehouse capability and service processes.

Model incentives and conflicts

Understand competing brands, sales focus, margin expectations, credit terms, minimum orders and marketing funds.

Negotiate performance

Use staged territory, measurable milestones, reporting, review dates and clear termination logic rather than long exclusivity based on forecasts.

Manage after appointment

Agree account targets, inventory, training, launch assets and a cadence for pipeline, sell-through, stock and forecast reviews.

Questions every candidate should answer

Commercial access

  • Which named accounts fit the product?
  • Who owns those relationships?
  • What comparable launches can be verified?
  • How will demand be created?

Operating capability

  • Who holds inventory and credit risk?
  • How are returns and warranty handled?
  • What reporting will be provided?
  • Which resources are committed to launch?
Commercial and competition-law terms, including exclusivity and resale-pricing questions, should be reviewed by qualified legal counsel.

Find a partner that can execute, not only sign an agreement.
